Why it matters
Agentic AI represents the shift from AI as a conversational tool to AI as an autonomous collaborator — 65% of organisations already use AI agents, and the biggest challenge isn't capability but governance and integration.
What makes AI "agentic"
An AI system becomes agentic when it moves beyond single-turn question-answering into autonomous, goal-directed behaviour. The defining characteristics are:
- Planning — the system breaks a high-level goal into a sequence of concrete steps, deciding what to do and in what order.
- Tool use — it can call external APIs, query databases, run code, or interact with other services to gather information and take real-world actions.
- Multi-step reasoning — rather than answering in a single pass, it loops through perception-reasoning-action cycles, adjusting its approach based on intermediate results.
- Autonomy — it operates with minimal human intervention, making decisions about when to act, what to delegate, and when to ask for help.
How it differs from chatbots
A standard chatbot is reactive: you ask a question, it answers. The interaction is stateless, single-turn, and bounded. An agentic system is proactive: given a goal like "research competitor pricing and draft a summary report," it independently decides to search the web, extract pricing data, compare it, and produce the report — potentially across multiple tools and dozens of steps.
The distinction matters because the failure modes are fundamentally different. Chatbot errors are visible immediately in a bad response. Agent errors can compound silently across a chain of autonomous actions before anyone notices.
Current state and limitations
Adoption is accelerating — surveys indicate around 65% of organisations are already using some form of AI agent in production. But the reality is uneven. Most deployments are narrow agents handling well-defined tasks like customer support triage or data extraction, not the fully autonomous "AI employees" that marketing materials suggest.
The biggest challenges are not about raw model capability. They centre on governance (who is accountable when an agent makes a bad decision?), integration (connecting agents to existing enterprise systems reliably), and observability (understanding what an agent actually did and why). The industry term "agent washing" — rebranding simple chatbots or rule-based automations as agents — is a sign of how much the hype has outpaced the substance.
